Charles Hummel wrote about “the tyranny of the urgent” back in 1967. The danger is the same today: urgent things crowd out the important.
Most of us live in one of these modes (adapted from the Eisenhower Matrix into what I call the Flow Framework):
Cat herder – Reacting to whatever shows up, no system.
Hamster – Stuck on the wheel of constant emergencies.
Firefighter – Doing important work, but only when it’s already on fire.
Conductor – Focusing on what is truly important and driving the business forward.

We will always respond to the urgent. The only way to reach the Conductor mode—and create real breakthroughs—is to deliberately protect time and attention for the important.
The book The 4 Disciplines of Execution gives a practical system for breaking free of the whirlwind. Here are the four disciplines, explained simply, with pointers to where I’ve gone deeper on the podcast.
Because of the tyranny of the urgent, most business owners never clearly differentiate what’s truly important from what’s merely urgent. The result? They try to do everything, dilute their focus, and make progress on nothing.
You cannot hit the next level (whether that’s $1M, $5M, or $10M) while still fighting yesterday’s fires. You must get clear on the few goals that will actually move the needle…your breakthrough goals.
Clarity is hard when you’re inside the daily chaos. That’s why I recommend an off-site session (ideally with an outside facilitator). You can’t read the label from inside the bottle.

Most goals we set are lag measures: revenue, profit, number of customers, or the number on the scale. These results only show up after the fact. You cannot directly control them today.
Lead measures are the actions you can control every day that drive the lag measures. In weight loss, the lag is the number on the scale; the lead measures are calories consumed and calories burned. In business, the lead measures are the specific behaviors and activities that produce profitable growth (often the 20% of activities that create 80% of results).
Most owners obsess over the lag numbers and feel stressed. The power comes from identifying, measuring, and acting on the lead measures.

Walk into any sports arena and you’ll see a giant, simple scoreboard. Everyone knows the score at a glance. Coaches may track dozens of complex stats, but the players and fans only need the clear, visible number that shows whether they’re winning.
Your team needs the same thing: one simple, highly visible scoreboard focused on the lead and lag measures that matter most for the current breakthrough goal. Think single-page dashboards, red/green indicators, or visual boards…not endless spreadsheets.

This is the discipline most small businesses skip. Without a dedicated weekly meeting focused on the important goals, everything defaults to the urgent.
A short, consistent weekly meeting (as little as 20 minutes in pure 4DX style, or a structured 90-minute leadership meeting in the EOS style) creates the rhythm where people commit to actions, report on results, and stay focused on the breakthrough goals instead of the whirlwind.
These meetings are not for general discussion. They are for reviewing the scoreboard, clearing obstacles, and making forward progress.
